How do I score the team as a whole?

Take the average of individual scores for each discipline, then weight by how much time the team actually spends in that area. A team with one brilliant designer working 10% on the product is weaker on design than the average suggests.

What does a balanced shape look like?

There's no universal answer — early-stage startups are usually a spike on engineering and strategy with a hole in operations. The point is to compare today's shape to where the next 12 months need it to be.

Should freelancers and contractors count?

Count them only if they're embedded long enough to absorb context. A four-week contractor inflates the map without changing what the team can do on its own.
